As someone who just exited a startup that imploded as I was leaving after watching people leave for half a year, here’s the writing on the wall I wish I had seen. 1. People with large equity grants like early employees are leaving. If some guy who just thinks he’s underpaid and his equity isn’t worth anything leaves who cares, but when someone who probably has 5% leaves, probably time to start thinking. 2. Cost cutting. No one got fired, but we started making the weirdest changes that raised some suspicions. For example we rolled back to the free version of some non critical software we were using. We put a remote contracting team we were using on hold with the excuse “not enough work right now. Focusing on other stuff.” Even though we had a huge roadmap that heavily relied on their work. 3. Weird market exploration. We were a company building a SAAS platform for technology companies and suddenly we were having talks with clients in sectors I didn’t even know used technology like ours and the excuse was “Just seeing if it’s viable. They reached out to us.” 4. C level employees suddenly becoming less open about things. Before anyone could join any meeting if they wanted, everything out in the open. Suddenly we’d work whole days while they were in meeting rooms. Honestly if it smells like shit, it’s shit. If people are just leaving for better opportunities that’s different. But if you have a weird feeling then trust it.
Which company?
Not comfortable saying because it was a pretty small company that got a lot of press. And we were shopped around the valley for potential acquisition for like 2 months before. The only reason people stopped leaving is we’d been told numerous times we were getting acquired and that we were just in the process of being vetted by all these companies so we held on. Literally told to keep working on the product so these companies thought we were “passionate.” Spoiler alert, we weren’t, and I’m pretty sure it was just a ploy to keep us as long as possible hoping for some breakthrough or something, who knows. 20 people at peak and only 5 people left when they told us we were getting acquired.
There's an old saying: "On a sinking ship, rats jump first." If you enjoy what you do, just keep trucking. Normally, a single person quitting will trigger a group of people to quit. Happens all the time.

The metrics that tell you this aren’t likely available to you. Churn rate (% of employees leaving) over time is one metric. Hiring metrics would also be useful (candidates not interested, rejected offers, etc...). Ultimately, you’re trying to get at both the rate people are leaving (and if that’s changing over time), and how difficult it is to hire (and if that’s changing over time). Employee churn is normal. Employee churn doubling over the last 12 months is not normal. I also agree with what stealthboi said, KEY people leaving (not one here or there, but multiple) is another clear indicator.
